Direct bookings vs Booking.com commission – how to pay intermediaries less
Every booking through an OTA costs you commission and keeps the guest data away from your property. Here is how direct bookings change that equation.
The end of the season is when you settle the months with the booking portal. You look at the line called „commission” and count how much stayed with the intermediary – for a guest who slept under your roof anyway. This can change gradually. Here is how the OTA model works and where you actually come out ahead.
How the OTA model works and where your margin goes
The mechanism is simple. A guest plans a trip, types in the name of the town and lands on the portal’s list – next to dozens of other properties. They book there, the portal settles with you, and it keeps a commission on every reservation that came from its side.
The second thing people mention less often: the guest data stays with the intermediary. The portal knows who travels, when and where. You receive a name and a reservation number. A year later the same guest plans a holiday, and it is the portal that reminds them of itself – not you. You fill the calendar; somebody else collects the loyalty.
What you gain with direct bookings
Margin. The commission stays at your property. The same stay simply pays better.
Contact before arrival. You write to the guest yourself – you ask about the arrival time and settle the details. Before they arrive, they already know you and the place.
Upsells. Late check-in, an extra night, a breakfast basket, a parking spot. Extras are easier to offer in a direct conversation than through a portal form.

Online booking on your own website – three real options
On the web design page I describe three paths:
A link to your existing booking system. The „Book now” button leads to the system you already use. Available from the Standard package (4,500 PLN) and working from day one.
A booking widget with an availability calendar. The guest picks dates on your site, without leaving to an external domain.
Your own reservation engine through API. The site pulls availability and prices straight from your system, so the booking finishes on your side without redirection. That variant belongs to Premium (8,500 PLN), and I build it around the specific property.

Where will guests find your website?
A website without traffic is a leaflet in a drawer. Guests need to find you exactly when they search. That is where content comes in: room descriptions that answer real questions, information about the area, house rules, an FAQ. Add visibility in Google and in AI answers – assistants like ChatGPT increasingly recommend specific properties for questions such as „where to sleep with kids near Rewal”. Does having your own website mean leaving Booking.com?
Not necessarily. The portal gives you reach that a standalone site cannot build quickly, especially in high season and among international guests. A more sensible goal looks like this: Booking remains one channel, while a growing share of reservations arrives directly – through Google, from recommendations or from returning guests. Every such reservation is margin that stayed with you.
FAQ
How do I avoid Booking.com commission?
As long as you take reservations through the portal, commission is part of the model – you cannot use its reach without paying for it. The realistic path is shifting the balance towards direct bookings: your own website with online booking, direct contact before arrival, and repeat guests who already book with you.
Where do I get bookings outside Booking.com?
From Google – your business profile, maps and organic results. From former guests, who return gladly when reaching you is easy. From AI search assistants, which recommend properties with clearly described sites. And from local partnerships, for example with a restaurant or a surf school.
Will my own website replace Booking.com?
It does not have to replace it, and that is not the goal. The portal makes sense as one of the sales channels. Your own website makes part of the reservations cheaper and gives you the guest’s contact. The better it works, the less you depend on the intermediary.
How much does a website with online booking cost?
It depends on the variant. Standard (4,500 PLN) includes a link to an external booking system. Premium (8,500 PLN) means a reservation engine connected through API plus a widget and availability calendar on the site.
